The challenge

Healthcare businesses face a different CRM problem: the data that would make growth operations most effective is also the data most likely to create compliance exposure. The team had been avoiding CRM sophistication precisely because they couldn't distinguish between what was safe to track commercially and what wasn't.

The result was a growth system running on spreadsheets, informal referral tracking, and manual follow-up.

What we built

We designed a data architecture that cleanly separated patient-related data (held in the clinical system) from commercially usable data (referral source, appointment type, treatment category, satisfaction score). The CRM saw only what it needed to see.

Referral tracking was rebuilt, every new patient's source was captured at first contact. Referral partners received automated updates. The commercial pipeline was clear, compliant, and usable.

The outcome

Zero compliance incidents since implementation. Referral tracking went from informal to systematic, improving referral attribution 4× and enabling the first structured referral partner programme.
