The challenge
The team was generating inbound leads at a healthy volume. The problem: nobody could tell which ones were worth chasing. Sales spent equal time on a ₹5L opportunity and a ₹20k inquiry. The CRM had been configured once and never revisited. No lead scoring. No qualification criteria. Revenue data lived in a spreadsheet.
The result was a pipeline number that looked good and meant nothing.
What we built
We started by mapping every lead source against actual closed revenue for the previous 18 months. The pattern was immediate: two channels produced 82% of closed revenue but represented only 31% of leads. The team was spending 69% of their effort on sources that almost never converted.
We built a qualification model with three tiers, immediate follow-up, nurture sequence, and no-action, and trained the CRM to assign them automatically. AI screening was layered across the two high-performing channels to pre-qualify before the lead reached the team at all.
Revenue reporting was unified for the first time: a single dashboard connecting source to stage to close to lifetime value.
The outcome
Within 90 days, qualified pipeline, leads the team was confident in, grew 2.8× while total lead volume was unchanged. Time to qualified status dropped 38% because the team wasn't spending time on impossible-to-convert leads. Revenue attribution meant the team could finally make investment decisions based on evidence.
